Are You Calculating Real Daily Print Capacity Correctly?
The number you think you can produce in a day is almost always your best day. Here is how to find the real one.
Ask a print shop owner how many pieces they can make in a day and you usually get the best day they ever had. It is the day they remember, so it is the number that comes to mind.
The problem is that every deadline you set, every order you accept and every quote you send runs off that number. A wrong capacity figure does not stay a small problem for long. It becomes a missed date in December.
The Short Answer
To calculate your real daily print capacity, track finished and packed pieces across one normal week, count how many setups each day required, subtract the 30 to 40 percent of the day that goes to non-production work, and plan at roughly 60 percent of your best day. Setups, not press cycles, are what actually limit output.
Start With Reality
What counts as production?
Only finished work counts. A piece is not produced until it is pressed, checked, packed and ready to leave. Pressing thirty shirts and boxing eleven of them is a day of eleven, and the gap between those two numbers is where most of the overestimate lives.
So before anything else, change what you are counting.
Step 01
Count what shipped, not what you pressed
Take one normal week. Not a quiet week and not a panic week, because neither tells you anything useful about a typical Tuesday.
At the end of each day, write down one number: finished pieces that are packed and ready to go. Do that for five days. That total, divided by five, is a far more honest starting figure than anything you would have guessed.
Step 02
Count your setups
A press cycle is around sixty seconds and it runs whether you are watching it or not. A setup is everything around it: the temperature change, waiting for the platen to settle, swapping the blank, changing the paper, finding the right file, clearing the bench of the last product to make room for the next.
Log setups alongside your daily output for that same week and the relationship becomes obvious immediately. Days with three setups produce more than days with nine, even when the nine-setup days had more orders in them.

Step 03
Subtract everything that is not production
Your working day is not a production day. Somewhere between thirty and forty percent of it goes to work that produces nothing, and it has to come out of the calculation.
- Customer messages and quotes. Usually the largest single category, and it grows in your busiest weeks rather than shrinking.
- Sourcing and receiving blanks. Ordering, checking deliveries, restocking shelves.
- Packing, labeling and shipping. Counted separately from pressing, because it is separate work.
- Listings and photography. Necessary, unbillable, and always squeezed.
- Changes and mistakes. The customer who wants a different name on something already printed.
Step 04
Apply a reality multiplier
If you tracked a real week, use what you measured. If you did not, plan at sixty percent of your best day.
Sixty percent feels pessimistic and it is not. It is roughly the gap between what a shop can do when everything goes right and what it averages across a normal month with interruptions, reprints and a supplier who is late.
Planning optimistically does not make you faster. It moves the failure to December, when it costs the most.
Step 05
Write down three numbers, not one
A single capacity figure is not much use, because your output changes depending on how the day is arranged. Write down the range instead.

Quote from the middle number. Promise from the middle number. The top number is what you can do when a single large order lets you batch, and the bottom one is what happens when you work reactively, which is a choice rather than a fact.
Setups Are The Variable
Which part of this can you actually change?
Two of the three inputs are close to fixed. A press cycle takes what it takes. Non-production work can be trimmed but not removed.
The setup count is different, because it is decided by how your shop is arranged rather than by physics.
The clearest example is a mixed order, which is most orders in the fourth quarter. Somebody wants two shirts and two tumblers. In a shop running two decorating systems, that order starts at two setups before any work happens, and neither machine can finish it alone, so the order sits half done until both halves are scheduled.

How many shirts can you press in a day?
A realistic figure for a one-person shop running a single heat press is roughly 40 to 80 finished pieces in a batched day, and considerably fewer on a reactive day with multiple setups. The variable is not press speed, it is how many times you change what is on the bench.
What is a setup in print production?
A setup is every action required to switch from one type of job to another: changing the press temperature and waiting for it to settle, adjusting pressure, swapping the blank, changing paper, and loading a different file. A setup typically costs far more time than the press cycle itself.
Why is my actual output lower than what I planned?
Almost always because the plan counted pressing rather than finishing, and assumed a best-case day. Packing, customer messages, sourcing and reprints usually consume 30 to 40 percent of the working day, and that time never appears in a mental estimate.
Should I quote from my best day or my average day?
Quote from your grouped-day figure, which is the middle of your range. Quoting from your best day means every interruption turns into a late order, and a late delivery costs more in repeat business than the extra order was worth.
How often should I recalculate capacity?
Twice a year is enough for most shops, plus once after any significant change: new equipment, a new product category, or a change in how you schedule work. Recalculate before Q4 rather than during it.
